Affiliate vs Referral Program: Which One Fits a SaaS Business?

Anderro · · 5 min read

A referral program pays your customers to tell people about you. An affiliate program pays outsiders with an audience to do the same. That one difference, who promotes, decides almost everything else in the affiliate vs referral program question: the reward you offer, how much tracking you need, how much fraud you invite and how much payout paperwork lands on your desk.

My verdict: most B2B SaaS companies under $1M ARR should launch an affiliate program first and fold customer referrals into it, using the same links and the same tracking. Here is the reasoning.

Who promotes, and how far they reach

A referral program runs on existing customers. You get many referrers, each with tiny reach. A happy customer mentions you to two colleagues, maybe posts once in a Slack community. The reward is usually account credit, a free month, a discount for both sides, sometimes swag.

An affiliate program runs on bloggers, YouTubers, newsletter writers, consultants and agencies. You get few partners, each with large reach. The reward is cash, usually a percentage of revenue and often recurring.

Run the numbers for a typical early-stage B2B product with 400 customers. If one customer in 25 refers someone in a given year, that is 16 new customers a year from your entire base. Now take one niche newsletter with 8,000 readers. If a single dedicated send converts 0.2% of readers into paying customers, that is also 16 customers, from one partner, in one week.

Those conversion figures are my own working assumptions, but the shape holds across every program I have run: below a few thousand customers, your customer base is too small to generate referral volume on its own. Outside reach is what moves the number.

On cost, referral credit looks cheaper. Take a $49/mo plan. A free month for each referral costs you $49 once, and since it is credit rather than cash, your real cost is closer to your marginal cost of serving that account. An affiliate on 20% recurring earns $9.80 a month; if the referred customer stays 18 months, that is $176.40. If you want to pressure-test that rate, the math is in What Is a Good Affiliate Commission Rate for SaaS?.

But credit has a ceiling that cash does not. A customer paying $49 a month who refers ten people earns ten free months. Your best referrer, the one you most want to keep motivated, runs out of things you can give them almost immediately. Credit also means nothing to a consultant who is not a customer. Cash works for both groups.

The affiliate link vs referral link distinction is mostly a policy distinction. Technically both are a URL carrying an identifier: a click gets recorded, a signup gets tied to it, and a payment gets attributed to the person who sent it.

What changes is the settings:

  • Cookie window. A colleague's referral often converts the same day. An affiliate's review gets read weeks later, so a 30 to 90 day window is reasonable. See Affiliate Cookie Duration for how to pick.
  • Eligibility. Referral programs usually require the referrer to be a paying customer. Affiliate programs accept anyone you approve.
  • Reward. Credit applied to an invoice versus cash paid out monthly.

The part that actually matters is identical for both: attribute the payment from your billing system, never from the browser. A subscription renews on a server, and a pixel on a thank-you page misses every renewal. Stripe Affiliate Tracking covers how that works. In Anderro, referral links look like yoursite.com?ref=alex for a customer and a YouTuber alike, and commissions are only created from server-side sources such as Stripe (via Stripe Connect), Paddle Billing webhooks or the server API, so browser-reported payments never create a commission.

If the plumbing is the same, building two systems is wasted effort at your stage.

Fraud and payouts: where cash changes the risk

Credit caps your fraud exposure. The worst case in a credit-based saas referral program is someone opening a second account to earn a free month. Annoying, cheap.

Cash attracts people who game systems for a living. The patterns are predictable: affiliates buying through their own link, signups that churn before the first renewal, ads bidding on your brand name. Two controls cover most of it:

  1. A hold period longer than your refund window. If you offer 14-day refunds, hold commissions for 30 days before approving them. A refunded sale should cancel the commission before any money moves.
  2. Self-referral checks. Compare the customer's email with the affiliate's login and payout emails. This catches the lazy cases, which are most cases.

Payouts are the other real cost of cash. You are paying individuals, often across borders, which means collecting tax information (ask your accountant what your jurisdiction requires) and batching payments through PayPal or Wise. A minimum payout threshold of $50 keeps you from sending forty payments of $9.80 every month. This admin is real, but it scales with revenue earned, and an hour a month to pay partners who brought in paying customers is a trade I take every time.

The verdict, by situation

B2B SaaS under $1M ARR (most readers): affiliate program first, customers folded in. Open one program with one commission, say 20% recurring. Invite outside partners and invite your customers into the same program, on the same terms. Your customers get cash instead of credit, which motivates the power referrers credit cannot. You run one set of links, one fraud policy and one payout run. On Anderro, every plan includes unlimited affiliates, so inviting all 400 customers on the $25/mo Starter plan costs nothing extra.

Low-priced prosumer tools with thousands of users and built-in sharing: referral program with credit. If your plan is $10 a month, a 20% commission is $2 a month per referral, which is not worth the paperwork for either side. A double-sided free month, triggered inside the product, fits better. Collaboration tools where inviting a teammate is part of normal usage are the clearest case.

Past $1M ARR, with thousands of customers and a working affiliate program: add a dedicated customer referral track. At that size your base can produce real volume, and an in-app credit offer can sit next to the affiliate program. Keep it on the same tracking so one sale never pays two people.

If you are in the first group, start this week: set one commission rate, a 30-day cookie, a 30-day hold, connect your billing server-side, then email your 20 happiest customers their link the same day you recruit your first five outside affiliates. How to Start an Affiliate Program for Your SaaS has the setup order, and How to Find Affiliates for Your SaaS covers where those first five come from.

Frequently asked questions

Can I run a referral program and an affiliate program at the same time?

Yes, but run them on the same tracking system. If customer referrals and affiliate links are tracked separately, one sale can end up paying two people when a prospect clicks both. Pick a single attribution rule, such as last click, and apply it across both groups so every payment credits exactly one referrer. Separate systems also double your fraud checks and payout work.

Should customers who refer get the same commission as outside affiliates?

At the start, yes. One rate is easier to explain, easier to audit and avoids customers feeling like second-class partners. A customer who refers ten companies is doing the same job as a consultant who refers ten. Once you have enough data to see which group retains better, you can adjust, but splitting rates before you have that data mostly adds admin.

What is a double-sided referral reward and does it work for B2B SaaS?

A double-sided reward gives something to both the referrer and the new customer, for example a free month each. It works well for low-priced, self-serve products where the buyer is also the user. In B2B deals with a separate buyer, the person signing up often cannot apply a discount personally, so cash commission to the referrer usually motivates better than a shared credit.

How do I stop customers from referring themselves to get credit or commission?

Compare the new customer's email against the referrer's login and payout emails, watch for multiple signups from the same IP range, and hold rewards until after your refund window closes. A 30-day hold catches most abuse because self-referrers often cancel quickly. For credit-based programs, applying the reward only after the referred account's first paid renewal removes most of the incentive.
